Why Does ChatGPT Recommend My Competitor and Not Me?

Updated 11 August 2026

Jump to section

ChatGPT recommends your competitor because, from the machine's side of the glass, your competitor exists more than you do. ChatGPT, Gemini and Perplexity build a recommendation from what they can retrieve and read. Four gaps decide the outcome: readability, answerable content, entity clarity, and third-party corroboration. None of the four involves tricks, and every one can be closed deliberately.

The gap What the competitor has What you have
Readability A site AI crawlers can read Content hidden in scripts, or blocked
Answerable content Pages that answer buyer questions A brochure homepage
Entity clarity A plain statement of who, where, what A profile a machine cannot complete
Corroboration Mentions the engine also reads A footprint that stops at your own domain

How do ChatGPT and its peers decide which businesses to recommend?

ChatGPT, Gemini and Perplexity assemble a recommendation from two layers. One is what the model learned in training, which changes slowly. The other is what it retrieves live at question time, which is where a business can move the needle in months.

The retrieved layer draws on your website, directories, reviews and whatever else surfaces for the query. Answers also vary between sessions and models, which is why a serious check gets repeated monthly rather than run once.

Pages that answer the question directly, from sources whose identity is clear, get quoted. Everything else is filler the model compresses away. The full mechanics are in how AI engines choose what to cite.

The practical consequence for a Malaysian SME is simple. The assistant is not ranking every business in your category. It is summarizing the ones it happened to read well, which is why readable beats big.

A website can look polished to a human and be nearly blank to a machine. Three causes are common.

The site blocks AI crawlers in robots.txt, sometimes by a developer's default. Ahrefs' study of roughly 140 million websites found about 5.89% block OpenAI's GPTBot (Ahrefs, published May 2025). One nuance matters here: GPTBot is OpenAI's training crawler, while ChatGPT's live search reads pages with a separate bot, OAI-SearchBot. Blocking one is not the same as blocking the other, and OpenAI documents all four of its crawlers so you can check which you actually allow.

The second cause: the real content is rendered by scripts that many crawlers skim past. The third: the site's substance lives in images and sliders with no text equivalent.

The two-minute test is to ask an assistant what your company does using only your web address, then compare the answer to what a stranger should know. The build discipline that fixes this is what answer engine optimization (AEO) means in practice.

Does your site answer the questions buyers actually ask?

A recommendation is an answer to a question, so the site that answers questions wins the recommendation. "Best aircon service in Puchong for condos" gets assembled from pages about service areas, response times, condo constraints and prices.

A homepage that says "quality service, competitive price" contributes nothing quotable. The competitor being recommended usually publishes the specifics you consider too obvious or too sensitive to write down.

Publishing them, honestly and in your own name, is the core of the work, and a foundation of any SEO plan in Malaysia. It is the reason GEO rewards businesses that commit early while most of their market stays silent.

A pattern we see often: owners assume AI visibility is a setting to switch on, when it is really a library to build.

How do you check what the machines currently say about you?

To check what AI assistants say about your business, run three checks and write down the results.

Ask ChatGPT what your company does, from your URL alone. Ask it to recommend providers in your category and city, in a fresh conversation, and note who appears. Then ask what it knows about the competitor that keeps showing up, and read the sources it cites.

Repeat monthly, because the answers move as retrieval indexes update. This is exactly the check we run as the free AI Visibility Report, and running it yourself first costs nothing but time.

How long does it take to change the answer?

Changing which business ChatGPT recommends takes months rather than weeks, on the same horizon as the six-month SEO minimum. The inputs overlap: crawling, indexing, content accumulation and third-party mentions each take their own time.

The encouraging nuance is that citations on specific questions often arrive earlier than broad recommendations. A single excellent answer can be quoted as soon as it is retrievable. The build order across SEO, AEO and GEO exists to sequence that work.

Frequently asked questions

Why does ChatGPT know my competitor but not my business?

ChatGPT surfaces the business it can read and corroborate, not the biggest one. If your competitor's site is crawlable, answers real questions, and is mentioned elsewhere online, it gives the model more to work with. An unreadable or silent website removes you from the shortlist before quality is ever weighed.

Does blocking GPTBot stop ChatGPT from recommending me?

Not directly, and this trips people up. GPTBot is OpenAI's training crawler; ChatGPT's live search uses a separate bot, OAI-SearchBot. Blocking GPTBot keeps your content out of future training, but the search that composes today's answer relies on the search crawler and your site being readable when it fetches.

Can I just ask ChatGPT to recommend me instead?

No, and attempting it through hidden instructions on your page is the black hat GEO pattern engines are learning to discount. Recommendations come from what the model retrieves and trusts, rather than from being told what to say. The durable path is to be the clearest, most corroborated answer to the buyer's question.

Why do I get a different answer every time I ask?

AI answers vary between sessions and models because each response is generated fresh from whatever it retrieves at that moment. This is expected behavior. It is also why any honest visibility check is repeated monthly and read as a trend across several replies.

How fast can I change what ChatGPT says about me?

Expect months, not weeks, for broad recommendations to shift, because crawling, indexing and mention-building all take time. Citations on one specific, well-answered question can appear sooner. Treat the first month as building the baseline every later improvement is measured against.
