What determines how much you pay for SEO?

Four things move the number more than anything else, and industry competition moves it most. A Klang Valley dental clinic competes against a handful of local pages. A property developer or law firm competes against national brands with years of published content, so the retainer needed to win is higher.

Scope of the retainer is the second driver. A fee that only covers technical fixes such as Core Web Vitals and monthly reporting costs less than one that also publishes new pages, builds citations, and tracks AI-answer visibility.

Team size and seniority is the third. An agency staffing your account with a senior strategist plus writers and a developer charges more than a single freelancer covering all three roles.

Whether paid ads are bundled in is the fourth. Some quotes blend SEO and Google Ads management into one number, which makes the SEO portion look larger or smaller than it is. Always ask for the two figures separately.

Why do two agencies quote wildly different fees for the same job?

Two agencies quote differently because they are often selling different pricing models, which is a bigger difference than the numbers alone. The model decides who carries the risk each month.

A fixed monthly retainer is the most common: a set fee for a defined scope, billed every month regardless of that month's results. A project fee covers a one-off deliverable such as an audit, a migration, or a content batch, with no ongoing commitment.

An hourly rate, typically RM150 to RM500 an hour (RM500–700 for senior specialists), suits narrow, occasional work rather than a full program. What is the warning sign in an unusually low SEO quote?

A monthly fee meaningfully below RM800–1,500 is the clearest warning sign. The reason is arithmetic, not suspicion: a senior SEO specialist's time in Malaysia costs more per hour than a sub-RM1,500 retainer collects in a whole month, so at that price the hours cannot be human. The work becomes automated content, templated pages, or bought links, the kind of shortcut that risks a Google penalty rather than a ranking.
